04// BUILD

Growth capped by your best people

We cannot take on more work without hiring more of the person we cannot find.

// The diagnosis

Your senior people are the product and the ceiling at the same time. Most of what they do is a rule being applied, and a small part is genuine judgement, but nobody has ever separated the two, so the whole business runs at the speed of the hard part. Hiring is the obvious answer and it is why the margin never moves: you are buying more capacity for the easy half.

// BUILD

Separate the two jobs. The parts with a definite answer get written as rules. The model comes in only where judgement is genuinely needed, and it has to show which rule drove the decision rather than just the decision. Your expert stops being a bottleneck and starts being a reviewer.

// Already built

I built this for a proptech firm: a feasibility validation engine, tested to 95.2% accuracy across 61 unit tests. The test count matters as much as the percentage, because a figure with the cases behind it is one you can argue with.

// The outcome

You can take on more work without adding the headcount you cannot recruit anyway.

// Before you call

Take your most expensive person and ask what share of their week could be written down as a rule by somebody else. That share is your ceiling, and it is usually higher than anyone wants to say out loud.

Not this if the rules live in one person's head and nobody will write them down. That is the first job and it is a different one.

// If this one is yours

It goes straight to my inbox. No sequence, no sales team.
